Building a bike for hills: calculate the gear before chasing grams

The steep ramp near home is a useful shopping adviser. If you regularly reach it with no easier gear left, write that down before comparing frame weights. A climbing build begins with the gear you can still use when tired.

Calculate the lowest ratio

Divide the small chainring’s teeth by the largest rear sprocket’s teeth. With the same effective wheel diameter, a lower result means less distance per crank revolution. Illustrative examples: 34/34 = 1.00; 34/36 ≈ 0.94; 30/34 ≈ 0.88. The last is lower than the first, despite both examples using a 34-tooth large sprocket.

These are calculations, not compatible shopping lists. Wheel and inflated tire diameter also matter when comparing very different setups. Start by calculating your current bike so the new proposal has a useful baseline.

Check the whole gearing change

Confirm exact derailleur sprocket limits, total capacity, chain length and chainring compatibility. Frame clearance and front-derailleur requirements can constrain a crank change. On an ICAN GRARO build, specify the complete drivetrain rather than ordering a frame now and solving the lowest gear later.

The current official GRARO pages specify gravel groupsets and list 48–31T for a double and 42T for a single as maximum or recommended maximum chainrings. Confirm the exact frame generation and complete proposed drivetrain with ICAN; none of the ratio examples above approves a GRARO build.

Build for the rest of the hill ride too

Include tire choice, control access and the approved brake setup for descents. For loaded riding, calculate the actual system load and the required mounting approvals. A lighter claimed frame is only one piece of that build and may have a different size or finish basis from the comparison frame.

Finish with a low-gear target, a confirmed compatible parts list and a total cost. Then compare weight reductions you can still afford. The hill will remain a hill, but your build brief will be much better.

For the rest of the plan, use the upgrade priority guide and the bikepacking luggage map.
